Comparing Pillow OEM Quotations: Guide to True Cost and Scope

Learn how to compare pillow factory quotations accurately. Evaluate fill weight, packaging, freight, and MOQ to find true landed cost.

A quotation is useful only when its scope is clear. Three factories may price what appears to be the same pillow while using different fill weights, packaging formats, delivery points and quantity assumptions. This guide shows buyers how to place every offer on one commercial basis before making a decision.

The correct comparison is not simply unit price against unit price. It is the cost of an equivalent product, prepared for the same sales channel and delivered to the same point under the same assumptions.

Make Suppliers Quote the Same Product

Begin with one controlled specification. If each supplier interprets "queen memory foam pillow" independently, the resulting prices answer different questions.

Define:

  • Finished dimensions and tolerance
  • Fill material, blend and target weight
  • Cover composition, fabric weight and colour basis
  • Inner liner, zipper and seam construction
  • Labels, logo method and artwork version
  • Unit packaging, compression and carton quantity
  • Destination market and required documents
  • Quantity by SKU and colour

Give the brief a revision number and require suppliers to list deviations beside the affected line. A price based on 1,000 grams of fill cannot be compared directly with one based on 1,300 grams; stock colour is not equivalent to custom dyeing.

Cost-saving alternatives are welcome, but they belong in a separate option. The requested construction must remain visible as the baseline.

Compare the Same Delivery Point

Trade terms divide costs, responsibilities and risk. Incoterms® 2020 provides the framework, but every quotation still needs a named place.

Use a port such as FOB Shanghai. EXW leaves collection, export formalities and origin handling with the buyer. CIF includes freight and insurance to the named destination port, but not customs clearance or final warehouse delivery. Convert quotations to one basis — commonly FOB at the same port or estimated landed cost at the same warehouse. An EXW-to-FOB difference is a scope difference, not automatically a manufacturing saving.

Separate Unit Costs From Development Costs

Recurring costs may include the pillow, unit bag, insert, label, barcode and carton. One-time charges may include sample development, embroidery setup, printing plates, colour matching or packaging tooling.

Allocate one-time charges across the expected commercial volume rather than loading all of them onto the trial order. Record whether tooling belongs to the buyer, whether it can be reused and whether setup fees recur when artwork changes. Identify creditable items too. A sample fee deducted from an order has a different commercial effect from a non-refundable development charge.

Convert Packaging Into Freight per Unit

Pillows are light relative to volume, so freight can reverse the ranking created by factory price. Request compressed unit dimensions, carton dimensions, gross weight, units per carton and estimated container loading quantity. Then calculate freight per sellable unit using the same route and shipment assumption.

A higher factory price may land for less if compression and carton geometry use space better. Aggressive compression may cut freight but require longer recovery or stronger packaging, so retain both cost and product constraints. A polybag with insert cannot be compared directly with a colour box unless the channel accepts both.

Measure the Cash Cost of MOQ

MOQ controls cash and inventory as well as price. Record it per design, size, colour, dye lot and packaging version. If a fabric mill requires more material per custom colour, include the unused balance or surcharge.

A lower unit price at 3,000 pieces is not a saving if the business can sell only 1,000 in the planned period. For launches, compare three figures together: normalized unit cost, total order value and months of expected inventory.

Build a Normalized Comparison Sheet

Use one supplier per column and one commercial item per row:

  1. Base product on the controlled specification
  2. Packaging, labels and carton quantity
  3. Development, artwork and tooling
  4. Origin logistics to the comparison point
  5. Freight, insurance and destination charges
  6. Duties and import-related fees
  7. Inspection, testing and documents
  8. MOQ, order value and payment schedule
  9. Lead time and quotation validity
  10. Deviations, exclusions and optional alternatives

Treat landed cost as an estimate until freight, customs classification and destination charges are confirmed. Incoterms allocate responsibilities; they do not calculate duties or final delivery.

Then assess execution separately: sample accuracy, response quality, document control, change handling and available capacity. A quotation can be commercially attractive yet operationally unsuitable for a fixed launch date. Keep normalized cost and execution readiness as two visible decision columns. The strongest offer is the one whose scope is complete, assumptions match the project and total commitment fits the business model.
