Editor's Note: Buyers usually ask for a lead time first. However, a blanket estimate means little unless you understand the exact production process. Here is a transparent look at what happens behind the scenes for custom pillow manufacturing.

The buyers usually ask us for a lead time first, and then raise other questions. This is a reasonable question, but the answer is not reasonable because a standard timeline makes no sense unless you know which of the following production phases the project has completed.

This is the sequence of processes that our Nantong Moonlight Textile follows for each OEM and ODM project. We have released this process because buyers who understand this sequence can shorten the cycle, while those who don't may waste several weeks due to unavoidable rework.

Phase 1: Technical Translation and Briefing (1–3 Days)

You send a reference product, a sketch, a competitor listing, or a finished tech pack. We convert it into manufacturing language: fill type and weight in grams, cover fabric with composition and GSM, zipper type and length, stitch type and seams per inch, label positions, and target compressed dimensions.

Practical Tip: The single most useful thing a buyer can supply at this stage is the target retail price and the destination market. Retail price sets the cost envelope, and destination market sets the regulatory envelope.

Phase 2: Material Sourcing and Fabric Confirmation (3–7 Days)

We work with OEKO-TEX Standard 100 certified fabrics — polyester velvet, bamboo-blend jersey, cotton, waterproof laminates for pet products. If your programme requires a specific certified base fabric that is not in current stock, this is the stage that lengthens. Confirming fabric early is the cheapest schedule insurance available.

Phase 3: Prototype Sampling Production (7–10 Days)

Two paths exist. Sample-based customization: you send a physical reference and we replicate and improve it. Design-based customization: we build from your drawings or develop the design with you under ODM. Either way, the sample is produced on the same tooling logic we will use in mass production.

Expect to review: loft and firmness by hand, cover hand-feel, seam finish, zipper action, and label placement. Expect us to send photographs and measurements alongside the physical unit.

Phase 4: Sample Revision and Refinement (5–10 Days)

Most of the overruns occur here. A round of revisions is normal. Usually, three rounds of revisions mean that the first stage of the briefing is incomplete. Those buyers who send comprehensive written feedback in one go, covering all the key points - rather than sending three emails over two weeks - usually save ten days.

Phase 5: Pre-Production Sign-Off (2–3 Days)

The final sample sealed and signed. Packaging artwork proofed, including regulatory blocks: permanent labels, warning text, importer contact details, batch and tracking codes. For EU-bound goods, the named responsible economic operator required under GPSR must appear on the artwork now, not later.

Phase 6: Bulk Manufacturing (25–35 Days)

MOQ is typically 500 pieces per design, negotiable for trial orders. During the run, our dedicated QA/QC inspectors work in-line rather than only at the end, checking fill weight consistency, seam integrity, and cover alignment. We perform finished-product inspection on every order.

Phase 7: Quality Inspection, Compression, and Dispatch

Compression ratios are applied per fill type. Cartons are palletised to a plan calculated against container geometry. Documentation is compiled: test reports, certificates, packing list.

Evaluating the Realistic Total Timeline

For a straightforward programme with fabrics in stock and one revision round: approximately 45 to 60 days from brief to shipment. For a fully new ODM design with custom certified fabric and multiple revisions: 75 to 90 days. Anyone quoting 30 days for a new OEM design without seeing your tech pack is quoting to win the enquiry, not to deliver the order.

Three Ways Buyers Can Compress the Schedule

  1. Send the destination market and target retail price in the first email. It removes an entire round trip of communication.
  2. Consolidate sample feedback into a single document. Photograph the issue clearly, mark the exact location, and state the desired outcome.
  3. Approve packaging artwork in parallel with sample revision, not after it. These two stages do not depend on each other.

Why Factory Partnership Matters for Your Timeline

Moonlight has been exporting from Nantong, Jiangsu for over 22 years. Our response time is under two hours during business hours, which is itself part of the schedule — every hour of supplier silence is an hour added to your critical path.
